What Is a Fractional CTO?

A fractional CTO is a senior engineering leader engaged part-time — typically ten to twenty-five hours a week on retainer — to set technical direction, hire and manage engineers, own architecture and security posture, and sit in the executive team for a company that is too small or too early to justify a full-time CTO hire.

How it works in practice

A fractional CTO signs a monthly retainer (usually three to twelve months) with a defined weekly hour range. They join executive meetings, own the technical roadmap, and are the single point of technical accountability. Day-to-day, they hire and manage the engineers or vendors who write the code — they rarely write production code themselves, because their $250-$400 hourly rate is uneconomic for individual-contributor output. Most fractional CTOs carry three to four clients at a time. Engagements often start with a discovery month (audit the current state, meet the team, produce a written technical strategy) before moving into ongoing retainer.

When to use it

The right fit is a company that has real technical decisions to make but is not ready to hire a full-time CTO. Common triggers: a non-technical founder building the first version of their software, a company between a founding CTO exit and a full-time replacement search, a mid-market non-tech firm (professional services, healthcare, family office) shipping its first serious software, or a post-acquisition situation where the acquirer needs interim technical leadership. It is the wrong fit when the company needs someone to write code (hire an engineer or a dev shop instead), when there is already a strong head of engineering (adding a fractional CTO on top confuses accountability), or when the technical decisions are unlikely to change over the next twelve months (a senior contractor is cheaper).

Frequently asked questions

How is a fractional CTO different from a technical advisor?
An advisor is passive — they show up for a monthly call and offer opinions. A fractional CTO is operational — they own outcomes, sit in the executive team, and are accountable for hiring, roadmap, and delivery. Advisors are compensated in small equity grants or hourly ad-hoc calls. Fractional CTOs are compensated in retainer, often with an equity component.
Should a fractional CTO write code?
Rarely. At $250-$400 per hour, a fractional CTO writing production code is one of the most expensive individual-contributor arrangements in the market. The exception is very early stage — a pre-revenue startup where the fractional CTO ships the first prototype personally before hiring the first engineer. Once the company has any engineering capacity, the fractional CTO should hand off implementation and stay in the leader role.
What does a fractional CTO cost in New York City?
In 2026, the NYC market rate for a serious fractional CTO is $10,000 to $25,000 per month on retainer, or $250 to $400 per hour on an ad-hoc basis. Rates vary with seniority, industry expertise (fintech, health, regulated), and time commitment. Retainers under $10K per month typically buy strategic advice rather than operational leadership.
